The Four Question Types

Every AI PM interview question falls into one of four categories: Product Sense, Technical, Strategy, and Behavioral. Understanding these categories lets you pattern-match during an interview and pull the right framework off the shelf. When a question lands, you should immediately identify which type it is, because the structure of a good answer differs dramatically across types.

Product Sense questions ask you to design or improve an AI-powered product. 'How would you design an AI tutor for high school students?' or 'How would you improve Google Translate?' These test your ability to define users, scope problems, choose the right AI approach, and define success metrics.

Technical questions test your understanding of AI/ML concepts in a product context. 'How would you evaluate a large language model for customer service?' or 'Walk me through how you would set up an A/B test for a recommendation system.' These test whether you can have a productive technical conversation with ML engineers.

Strategy and Behavioral Types

Strategy questions ask you to think about AI at the business level. 'Should Company X build or buy their AI capability?' or 'How would you prioritize AI investments for a mid-size SaaS company?' These test business judgment, market awareness, and your ability to connect AI capabilities to business outcomes.

Behavioral questions ask about your past experience, adapted for AI contexts. 'Tell me about a time you shipped an AI feature that did not perform as expected.' or 'How do you handle disagreements with ML engineers about model approach?' These test leadership, collaboration, and self-awareness. Even if you have not worked in AI directly, interviewers expect you to translate your PM experience into AI-relevant lessons.

Some questions cross categories. 'How would you decide whether to build a recommendation system in-house?' combines strategy (build vs. buy analysis) with technical (model selection considerations) and product sense (user impact). When this happens, lead with the primary category but weave in elements from others. This cross-pollination is what separates a 4/5 answer from a 5/5.

How Companies Weight the Four Types

The distribution of question types varies by company culture and role level. At Google, product sense carries the most weight. Their L6+ AI PM interviews typically include two product sense rounds, one technical, one strategy/leadership, and one cross-functional. At Meta, the execution round (which blends product sense with technical) is the differentiator.

At AI-native companies like Anthropic, OpenAI, and Cohere, technical depth matters more than at big tech companies. You might face two technically-oriented rounds. At these companies, a candidate who can discuss RLHF, constitutional AI, or evaluation harness design has a significant advantage. But note: they still want product thinkers, not engineers. The expectation is product reasoning informed by technical understanding.

For senior roles (Director+), strategy and behavioral questions carry more weight. The assumption is that your product sense and technical fluency are table stakes at that level. What differentiates is whether you can set AI strategy for an organization and lead teams through the ambiguity that AI product development creates.

In a live interview, the question type is not always obvious. 'How would you think about adding an AI feature to our product?' could be product sense, strategy, or technical depending on where the interviewer steers the conversation. Start by clarifying: 'I want to make sure I address what you are most interested in. Are you looking for me to design the feature in detail, or to make the strategic case for whether we should build it at all?'

This clarification does two things. First, it shows structured thinking. Second, it lets you choose the right framework. If they say 'Design it,' you pull out your product sense framework. If they say 'Make the case,' you go to your strategy framework. If they say 'Both,' you structure your answer in two parts. Misidentifying the question type is one of the most common interview mistakes, and a simple clarification eliminates it.
